Depth control on drill press

Guess I'm having a problem understanding this one. I just finished using the drill press with a 1/4 in brad tip drill to set axle holes to depth in 19 wooden cars for a youth project. They drilled dead on. When you say the holes are getting shallow, are they going deeper, or higher? Just asking, but could your wood be riding up the drill bit. When using the drill press on small pieces I usually create a quick jig to set the wood firmly on the table. If your going deep with the drill, it is posible the drill is pressing cuttings downward into the hole causing the hole to loose depth. Boring incrementally deeper rather than drilling down at one time helps clear the hole. Or, it could be any of the above suggestions about the tool. Good Luck.
