I've already spent the better part of an hour trying to change my drum sander sleeve. I loosened and removed the hex nut. Do these sleeves shrink over time? Has my drum expanded? I'm about ready to flip a table.

If the drum has had a sanding sleeve on it for a good long time and the screw was tightened then the drum may stay compressed and not go back to it's original diameter. Try putting the rubber cylinder on a bench and rolling it with downward pressure with a piece of 2X4. This MAY make it go back to the proper size. I had one that I had to mount on the lathe and sand it down with 80 grit paper to get it to into another sanding sleeve.
If it stays tight but the sleeve will start on the drum some talcum powder may help it go on.

I cut the sleeve off with a utility knife before I turned the drum.

I had the same issue. I think it is a combination of the sleeve contracting and just adhering to the rubber on the drum. I just threw mine in the sink with hot water for an hour or so and the sleeve pretty much dissolved. I blew the parts off with compressed air and continued on my way.

Reuben Sandwich, (sorry, couldn't resist. Or, to quote the
late Tom Clancey, why would someone name a ship after
a sandwich? Red Storm Rising.) If that drum is old, it may
just need to be replaced. I've gotten a few with all my Model
10 acquisitions, and they all needed new rubber. Luckily, the
MotherShip still stocks them. And yes! One size DOES fit all.
(Model 10 to the "New" Mark 7. And everyone in between.)

Thanks, all. Glad it wasn't just me going crazy (although that also happened). Ordered one from the MS but might try to sand mine down while I wait or I'll fall behind on my project. Clearly I never use mine, but when you need it, you need it!

The 2 x 4 trick works pretty good. Sometimes I've had success with throwing it in the freezer for a couple hours then rolling it with a 2 x 4.

The talcum powder works wonders with installation of a new sleeve!!!

I just cut off the old one and throw away the pieces. Then take the drum apart, clean and lubricate it, and install a new one.

I've had the other problem on one I got off ebay. It was as hard as a rock and the sanding sleeves would/could not be made tight enough or have enough grip to hold. Try sanding when the drum turns in the sand paper.... I contacted the seller and we tried a few things like belt conditioner and a few car products but in the end I returned that one and he replaced it plus gave me some "free" sandpaper drums for my efforts and understanding.

Like the sanding disks I keep a set of these with different grits mounted. Yea that might sound crazy but I've found that both of these extra parts have come in handy and would recommend this to others.

This is also why when I wear out a sleeve I don't worry about how it comes off cause it is trash at that point anyway.
